Why Most "AI Products" Will Be Dead by 2027

Four structural forces are converging on the AI startup ecosystem. This isn't a prediction. It's an autopsy written early.


The Graveyard Is Already Full

In 2023, you could raise money by putting "AI" in your pitch deck. In 2024, you could raise money by putting "agent" in your pitch deck. In 2025, SimpleClosure's State of Startup Shutdowns report documented a 2.5× year-over-year increase in Series A shutdowns, with AI wrappers "catastrophically over-represented" among closures.

We're now in early 2026. The runway is running out.

Not for AI — AI is fine. The models are getting cheaper, faster, and more capable every quarter. The technology works. What's dying is the layer that sits on top: the startups that took API access, wrapped it in a chat interface, added a Stripe integration, and called it a product.

The AI writing assistant. The AI meeting summarizer. The AI email responder. The AI code reviewer that's just a prompt with a VS Code extension. The "AI-powered" analytics dashboard that sends your data to GPT-4 and formats the response in a chart.

These aren't products. They're features wearing a trench coat pretending to be a business.

Builder.ai — Microsoft-backed, valued at $1.3 billion — filed for bankruptcy in May 2025 after burning through $445 million. The "AI-powered" development was largely performed by offshore human developers. CodeParrot, a Y Combinator-backed startup converting Figma to code, peaked at $1,500 MRR before shutting down because GitHub Copilot did the same thing as a feature. Tune AI, backed by Accel, shut down because the major cloud providers released identical tooling at lower cost.

These are the high-profile ones. For every Builder.ai, there are a hundred startups that never made the news — just quietly stopped updating their landing page and let the domain expire.

I build products for founders. I've watched the pitch decks, built the marketing sites, wired the funnels. And I keep seeing the same structural problems that no amount of product-market fit can solve.

Here's what's killing them.


Structural Kill #1: Interface Collapse

Most "AI products" are a chat box sitting on top of an API. The interface IS the product — and the interface is collapsing into a commodity faster than founders can differentiate.

Here's the uncomfortable architecture behind most AI startups shipping today:

That's the product. Everything else is CSS, billing, and a Stripe integration.

Want tweets from a transcript? Adjust the instruction. Want meeting summaries? Change the input. Want a smart email assistant? Plug in SendGrid. There's no intellectual property. No system. No moat. Just a well-structured API call, markup, and marketing.

This isn't theoretical. It's the documented pattern of platform absorption.

OpenAI launched plugins in March 2023 — an entire ecosystem of startups built on that promise. By March 2024, they killed the plugin system entirely and absorbed the most popular use cases directly into ChatGPT: code interpretation, image generation, web browsing, data analysis, file uploads. Every startup that built a plugin-based business had its legs cut out.

And it keeps happening. ChatGPT added memory, and a dozen "AI personal assistant" startups lost their differentiator overnight. Anthropic shipped artifacts, computer use, and web search — each one absorbing a category of wrapper startups. Google embedded Gemini into Workspace, Docs, Gmail, and Sheets. The foundation model providers aren't staying in their lane. They're building the applications too.

Y Combinator's numbers tell the story of what's coming. In Winter 2023, 31% of the batch was AI. By Summer 2024, it was 75%. By Spring 2025, 46% were specifically building "AI agents" — autonomous systems that perform tasks. Over 60% of the Summer 2025 batch explicitly referenced AI in their pitch.

That's not a healthy distribution. That's a monoculture. And monocultures are fragile. When the underlying platform shifts — a pricing change, a new native feature, a competitor who's 10× cheaper — the entire ecosystem convulses at once.

The products that survive this won't be chat interfaces. They'll be agentic systems with workflow depth — embedded in processes, not layered on top of conversations. The difference between "ask AI a question" and "AI handles the process end-to-end" is the difference between a feature and a product. Most founders haven't grasped this distinction yet.


Structural Kill #2: The Commoditization Curve

The "AI" in most AI products is a rented capability. That capability is getting cheaper every quarter, which means your product's margin is compressing toward zero.

The numbers are unambiguous.

When GPT-4 launched in March 2023, output tokens cost $60 per million. By mid-2024, GPT-4 Turbo brought that to $30 per million. GPT-4o arrived at $15 per million. Today, GPT-4o sits at $10 per million output tokens — an 83% reduction in 16 months. Input tokens fell even harder: 90% reduction, from $30 to $3 per million.

Stanford's AI Index and Epoch AI quantified the broader trend: achieving GPT-3.5-level performance became over 280 times cheaper between November 2022 and October 2024. DeepSeek entered the market offering models up to 95% cheaper than OpenAI's equivalents for certain tasks.

Epoch AI's research shows inference prices dropping at a median rate of 50× per year across performance levels, with rates accelerating to 200× per year when measuring only post-January 2024 data. The API price war isn't slowing down. It's accelerating.

Now apply this to the average AI startup.

If your product is fundamentally "we call an API and present the results," your value-add exists in the gap between what you charge the customer and what you pay the model provider. As model costs plummet, that gap only survives if you're adding enough value around the API call that customers pay for your product, not the intelligence underneath it.

Most don't. Most can't.

I've seen this exact pattern before in web development. WordPress commoditized websites. Then Squarespace commoditized WordPress. The agencies that survived sold strategy and systems, not pages. The ones that kept selling "we'll build you a WordPress site" watched their margins evaporate as the platform made their service unnecessary.

The same filtering is hitting AI products right now. The capability layer is commoditizing. The value is migrating to what you build around the model: proprietary data, workflow integration, switching costs, domain expertise. If you don't have those, you're selling WordPress sites in 2024.


Structural Kill #3: Distribution Asymmetry

The companies with distribution will absorb AI capabilities. The companies with AI capabilities will struggle to acquire distribution. This asymmetry kills most standalone AI products.

Microsoft has 400 million Office 365 users. Google has 3 billion Gmail users. Salesforce owns enterprise CRM. When these companies add AI to their existing products, they don't need to acquire customers — they ship a feature update.

A standalone AI startup, by contrast, has to convince those same customers to adopt another tool, another login, another line item in procurement, another security review, another integration. That's not a fair fight. It never was.

Microsoft Copilot didn't need a go-to-market strategy. It needed a software update. Every Office user woke up one morning with AI in their workflow. No sales call required. No demo booked. No free trial conversion. Just... there.

Google embedded Gemini across Workspace, Search, Android, and Chrome. Salesforce wove Einstein into every CRM surface. Notion added AI. Coda added AI. Monday added AI. Canva added AI. Every platform with distribution is adding AI capabilities as features — because for them, AI is a retention tool, not a product.

For a standalone AI startup, this creates a lethal asymmetry:

The startup needs to be not just better — it needs to be so much better that it justifies the switching cost, the procurement process, and the integration effort. And it needs to maintain that gap while the incumbent improves their AI features every quarter.

Remember when "social" was a product category? Companies raised hundreds of millions to build standalone social products. Then Facebook, Twitter, and LinkedIn ate the category, and "social features" became a checkbox in every app. Likes, shares, comments, feeds — these went from venture-backed products to standard UI components in two years.

AI features are following the same trajectory. "Summarize this document," "draft a response," "extract data from this PDF" — these are becoming standard capabilities, not standalone products. The companies that survive will be the ones that created genuinely new behavior, not faster versions of existing behavior.


Structural Kill #4: The Model Access Illusion

Most AI startups don't have a model advantage. They have API access. API access is not a moat — it's a subscription.

I've written at length about what happens when a platform provider changes the rules. Google launched Antigravity with "free Claude access" and generous rate limits. Two months later, paying subscribers were locked out after 5–7 prompts per week while staring at a $250/month upgrade prompt.

That's what platform dependency looks like. And every AI startup building on rented APIs is exposed to the same dynamic.

Unless you're training your own models — which requires $10M+ and a research team — you're renting intelligence from Anthropic, OpenAI, Google, or an open-source foundation. Your "AI product" is architecturally equivalent to a Shopify store: you don't own the platform, you decorate it. When the platform changes pricing, rate limits, or terms of service, you absorb the hit with no leverage.

The fine-tuning illusion makes this worse. Startups claim differentiation through fine-tuned models, but most fine-tuned models are marginally better than well-prompted base models for the tasks they're targeting. Fine-tuning gives you a small accuracy improvement at the cost of being locked to a specific model version — so when the base model improves (which it does quarterly), your fine-tuned advantage disappears and you need to retrain.

Then there's the "multi-model" defense. "We're not dependent on any single provider — we use multiple models." This sounds defensible but actually means you have less moat, not more. If your product works equally well across GPT-4, Claude, and Gemini, you've just proven that the model layer is interchangeable — which means the model layer isn't your value. And if it's not your value, what is?

OpenAI's pricing changes have already forced startups to restructure. Anthropic's tightening of usage limits demonstrated how quickly access can be restricted. Google's Antigravity bait-and-switch showed the playbook in real time. Every AI startup building on rented APIs is one pricing change away from their entire margin disappearing.

And the model providers know this. They're not building APIs out of generosity — they're building distribution channels. Every startup that builds on GPT-4 teaches OpenAI which use cases have demand. Every API call is market research for the platform's own product roadmap.


Structural Kill #5: The Talent Trap

The AI talent market is pricing most startups out of defensibility. The people who can build genuinely differentiated AI are being absorbed by the model providers, leaving startups with application-layer engineers calling themselves "AI teams."

This is the human capital version of the distribution asymmetry. Anthropic, OpenAI, Google DeepMind, and Meta AI are competing for the same pool of researchers who can build genuine technical moats — the people who understand model architecture, training infrastructure, and evaluation methodology at a deep level.

What's left for startups? Application-layer engineers. Prompt engineers. People who are talented at building software — but who aren't the kind of talent that creates defensible intellectual property at the model level.

There's nothing wrong with being an application-layer team. Most great software companies are application-layer teams. The problem is when an application-layer team claims to be an "AI company" and values itself accordingly.

A startup with three engineers calling OpenAI's API is a software company using AI. A startup with a research team training proprietary models on domain-specific data is an AI company. The market will eventually price these correctly. Right now, it doesn't — and the correction will be brutal for companies valued on the wrong assumption.

The compensation gap makes this structural, not cyclical. Senior ML researchers at frontier labs command $800K–$2M+ in total compensation. A Series A AI startup with a $15M raise can afford maybe one or two researchers at that level — and those researchers could earn more, with better compute resources, at any of the foundation model companies.

The result: most AI startups don't have anyone on the team who can actually evaluate whether their technical moat is real. The people who could make that assessment are earning seven figures somewhere else.


So What Actually Survives?

It's easy to be cynical. The harder question is: what works?

Not everything dies. Some AI products are genuinely defensible, genuinely valuable, and genuinely difficult to replicate. The pattern among survivors is consistent. They have at least two of these three characteristics:

1. Proprietary Data Loops

The product gets better with use in a way that no competitor can replicate by calling the same API.

This isn't "we store user data" — every SaaS product stores user data. This is: the product learns from usage patterns, builds domain-specific models, and creates compounding advantages that widen over time. The more customers use it, the better it gets, and the harder it becomes for a new entrant to match the quality.

Harvey, the legal AI platform reportedly doing $100M+ ARR, survives because it has ingested and structured legal data in ways that a general-purpose model can't replicate. The model layer is necessary but not sufficient — the data layer is where the value accrues.

2. Workflow Lock-In

The product is embedded in a process, not layered on a task.

A tool that summarizes your meetings is a feature. A system that records, transcribes, extracts action items, creates tickets in your project management tool, drafts follow-up emails, and tracks completion is a workflow. The difference is switching cost.

If your product handles a single task, the customer can switch to any competitor (or to ChatGPT) in five minutes. If your product is woven into a multi-step process with integrations, data history, and team workflows, switching costs create retention independent of AI quality.

3. Distribution Ownership

The product controls the relationship with the user, not the model provider.

This means: you own the customer contract, you own the billing relationship, you own the data, and your brand is what the customer associates with the value. If your customer thinks of your product as "that thing that uses GPT-4," you've already lost — because when GPT-5 arrives and someone else wraps it faster, the customer has no loyalty to your wrapper.

Companies that survive will be the ones where the customer says "I use [product name]" — not "I use AI for [task]."

The companies that survive won't call themselves "AI companies" much longer. They'll be legal tech companies, healthcare companies, manufacturing companies — that happen to use AI as infrastructure. Just like no one calls Shopify a "cloud company" even though it runs on AWS.


Build Products, Not Wrappers

I build web applications and growth websites for founders. I've built marketing sites for AI startups. I've wired conversion funnels, set up analytics, and launched landing pages that look beautiful and convert well.

But a great landing page can't save a product that's architecturally indefensible.

The discipline that makes a website survive a rebrand — conversion architecture, strategic information architecture, performance engineering — is the same discipline that makes a product survive a platform shift. It's about building backward from the value you create, not forward from the technology you have access to.

Every founder building an "AI product" should ask three questions:

  1. If OpenAI/Anthropic/Google releases your feature tomorrow, do you still have a business? If the answer is "no" or "probably not," you don't have a product. You have a timing arbitrage.

  2. Is your customer paying for the AI, or for what you built around the AI? If they're paying for the AI, they'll leave when the AI gets cheaper elsewhere. If they're paying for the workflow, the integrations, the domain expertise — you have a business.

  3. Can someone rebuild your product in a weekend with the same API key? Be honest. If a competent developer with access to the same model can replicate your core value in 48 hours, your moat is marketing, not technology. Marketing moats erode. Technology moats compound.

Most founders will answer these questions honestly and realize they're building wrappers, not products. That's not a failure — it's information. And information you act on before you burn through your runway is worth more than denial that lasts until the bank account is empty.

The AI revolution is real. The technology is transformative. But transformative technology doesn't mean every company touching it will survive.

The dot-com boom gave us Amazon and Google. It also gave us Pets.com and Webvan. The survivors weren't the ones with the best technology. They were the ones who built real businesses around the technology.

Same pattern. Different decade. Same outcome.


FAQ: AI Product Survival

What counts as "dead" in this context?

Shut down, acqui-hired for talent (not product), pivoted so far from the original thesis that the AI label no longer applies, or operating at a loss with no viable path to profitability. "Dead" doesn't mean the founders failed — many will start new, better companies. It means the specific product thesis was structurally unviable.

Are you saying AI doesn't work?

The opposite. AI works incredibly well. That's the problem for most AI startups. When the underlying technology is powerful and widely accessible, the technology itself can't be your differentiator. The products die precisely because AI works — and works for everyone, not just for you.

What about vertical AI companies?

Vertical AI is the strongest survival pattern. Companies that apply AI to a specific industry — legal, healthcare, construction, logistics — with proprietary data, domain workflows, and deep customer integration are the most defensible. Harvey in legal AI is the most cited example, reportedly exceeding $100M ARR.

Isn't this just the normal startup failure rate?

Partially. About 90% of all startups fail regardless of sector. But AI wrappers are failing at a higher rate and faster than baseline because the commoditization forces are more aggressive. SimpleClosure's 2025 data shows AI wrappers "catastrophically over-represented" among shutdowns, and Series A shutdowns jumped 2.5× year-over-year.

Should I still start an AI company?

Yes — if you're building a product, not a wrapper. The opportunity is enormous precisely because the technology is maturing. The question isn't "should I use AI?" (yes, obviously). The question is "am I building something defensible around the AI?" If the answer is yes, you're in the strongest possible position. If the answer is "we'll figure out the moat later," you're already losing.

What about open-source models? Don't they change the economics?

They change the economics in your favor only if you have the engineering capability to deploy, fine-tune, and maintain your own model infrastructure. For most startups, open-source models shift the dependency from a commercial API to an infrastructure challenge — which is a different risk profile, not necessarily a better one. The commoditization argument still applies: if the model is open-source, your competitor has the same model.

How does this relate to the enterprise "perpetual piloting" problem?

Directly. Six enterprise AI leaders surveyed by AI Data Insider identified the biggest failure of 2025 as "the normalisation of perpetual piloting" — organizations running dozens of proofs-of-concept while failing to ship a single production system. MIT's Project NANDA reported 95% of generative AI pilots failed to deliver ROI. Enterprise customers who are perpetually piloting are the worst possible customers for an AI startup — they'll evaluate you forever and never convert to paid.
